In many companies, the production site is a mess.
Managers can’t do anything about it, or even take it for granted.
Why can’t we improve the quality of our products or services?
Why is the customer’s delivery date always delayed again and again?
Why is the cost of the enterprise is always high?

Then, the governance of the chaos of the workshop management, can start from the following aspects.
Staffing: Is there enough equipment, appropriate management level and management personnel, all kinds of production personnel and related personnel (production planner, procurement, quality control, warehouse management, technicians, plumbers and electricians, etc.) configuration is reasonable?
Workflow: Is the workflow (production scheduling, procurement process, quality inspection procedures and standards, warehouse management methods, etc., site management methods) established? Are all departments working according to the workflow?
Order schedule: Is the production schedule reasonable, and is the production capacity overloaded without corresponding measures?
Quality management: Is there a corresponding written quality standard, and are quality personnel thoroughly executed according to the standard in inspection and final inspection? Are the problem improved in time?
Production management: Is the work flow line design reasonable? Are the operation requirements clear? Is the production scheduling well thought out? Can material procurement and material preparation keep up with production needs?
Is there a professional person in charge of warehouse management, and is the material account clear? Can the technical staff deal with temporary problems in a timely and effective manner?
Is the production site organized, is it dirty and disorderly? Are defective products and good products not effectively distinguished, causing confusion?

1、Use ERP system, which has a warehouse management system.
Based on the actual production needs of the company and the results of feedback from various departments,the company’s information personnel keeps upgrating the ERP system when starts to use the original ERP version. The overall operation of the company can be presented by each subsystem.
The company has detailed data from receiving orders to production, purchasing, receiving, scrapping, assembling and shipping, etc. All departments can know the inventory situation, the quantity of production, purchasing and shipping in real time.
MRP can directly start production schedule.
2、Partition management of good and defective products from production site to warehouse.
3、Establish a unified material code.
4、The warehouse is divided into areas, according to the need for classification management, material hanging account card, in and out detailed records clearly.
5、The materials are packed with fixed capacity and quantity, placed in order, easy to find and count.
6、 The use of ABC classification method, strengthen the management of key materials.
Warehouse clerk is responsible for the system, the warehouse manager assume full responsibility for material differences. (The inventory of outsourced products not required for shipment is not normal, considered as the responsibility of the purchaser; the inventory of homemade semi-finished products necessary for shipment is not normal, considered as the responsibility of the planner), which is included in the performance management system.
